AI consultant cost in the UK depends on how you buy it. Contract AI consultants had a median day rate of £575 in the six months to 6 October 2026 according to ITJobsWatch, fixed-fee AI audits for small businesses are published at roughly £495 to £1,500, and monthly retainers sit around £1,500 a month. For most small firms, a fixed-fee audit followed by one small build is the lowest-risk way in.
AI consultant cost in the UK: typical pricing models
There are three common ways to pay for AI help. The table shows published figures at the time of writing, with the source for each.

What an AI audit should include
AI audit cost for a small business is only worth paying if you come away with something you can act on. A useful audit should cover:
- Where time goes. A walk-through of your week: enquiries, quoting, scheduling, invoicing, chasing, reporting.
- Your systems. Which tools you use, what they connect to and where data is typed twice.
- A ranked list of opportunities. Each with estimated hours saved, rough build cost and payback time.
- What not to do. A good audit tells you which ideas aren't worth it yet.
- Data protection. Which processes involve personal data and what checks are needed. The ICO's AI and data protection risk toolkit is a useful reference, though it is under review after the Data (Use and Access) Act.
- A fixed price for the first build. So you know exactly what step one costs.
Several providers credit the audit fee against a build. Ours is credited in full against the first build. The Automation Agency credits its £1,500 audit if you proceed within 60 days. Ask what happens if you don't go ahead: you should still own the report.
Fixed fee vs day rate vs retainer
Fixed fee
You agree the deliverable and the price up front. The risk of overrunning sits with the consultant, which is why it suits small businesses. The downside: scope must be clear, and changes cost extra.
Day rate
You pay for time. It works when the job is exploratory or you have your own team to direct the consultant. It is hard to budget for, and a £575 day rate adds up quickly over a three-week project.
Retainer
You pay monthly for a set amount of advice, builds and support. An ai consultancy retainer makes sense once you have proved value with one build and have a pipeline of further work. It makes little sense as a first purchase, because you are paying for capacity before you know what you need. That is why ours has a 3-month minimum rather than a 12-month contract.
How to compare quotes
Turn every proposal into one number: the total cost of your first three months, including software and support. As an illustrative example, five days at the £575 median day rate comes to £2,875 before anything is built. A £495 audit plus a £1,000 build comes to £1,495, with one automation live at the end. A day-rate consultant may cover more ground in those five days, so compare what you will actually have, not just the price.
Do you need an AI consultant at all?
Often, no. At least not yet. The FSB's Confidence Code report (July 2026) found 55% of small firms now use AI, and 92% of owners have concerns about the risks. Much of the early value comes from staff using a general AI tool well, which you can learn yourself.
The FSB's own ten steps to adopting AI (August 2026) starts with putting the team on a paid plan of a general-purpose AI tool and having the owner learn it first, before buying anything specialist. We agree with that order.
You probably do benefit from outside help when:
- You want AI to act on its own, such as replying to customers or moving data between systems.
- The process involves customer or children's personal data.
- Several tools need to talk to each other: CRM, job software, accounts, email.
- You have tried to build it yourself and it keeps breaking.
- You simply don't have the hours to learn and build it, and your time is worth more on the tools or with customers.
Questions to ask before hiring
- Can you show me something similar you have built that is live now, and how long it has been running?
- Is the price fixed, and what exactly is included?
- What are the monthly costs after launch, including software and usage?
- Whose accounts will the automations run in, and can I take them with me if we part ways?
- How do you test it before it goes live?
- What happens when it gets something wrong, and who is alerted?
- How do you handle personal data, and will you sign a data processing agreement?
- Which of my ideas would you advise against?
The last question is the most revealing. A consultant who thinks everything should be automated is probably selling rather than advising.
